Finance Leadership & Operational Order
The Challenge
Growth at speed in a regulated industry leaves little margin for organizational gaps. A licensed producer engaged Helmsman as interim CFO and back-office partner to build the controls, teams, and transaction capability required to sustain an aggressive international expansion.
The Strategy
Helmsman stepped into an organization under genuine growth pressure, where the pace of expansion was outrunning the systems and processes required to manage it. The immediate priority was to establish financial controls, reporting frameworks, and back-office infrastructure capable of supporting a business operating across multiple regulatory environments simultaneously. In an industry where compliance failures carry material consequences, building that foundation quickly and correctly was not optional.
With the operational foundation in place, Helmsman supported a series of major financing rounds, developing the financial models, investor reporting, and diligence materials required to raise $40 million in equity and debt in a sector where investor confidence is hard won. The proceeds funded an expansion into Latin America that introduced a new order of complexity: acquiring businesses in unfamiliar regulatory and legal frameworks, building out local finance teams in markets with limited talent depth, and integrating acquired operations into a consolidated reporting and control environment without disrupting the pace of growth.
Executing that strategy demanded more than technical competence. Diligence across jurisdictions with different legal, tax, and currency considerations, financing structures that accommodated that risk, and the practical challenge of building capable teams across borders required judgment and adaptability that went beyond standard transaction support. Throughout, Helmsman maintained the financial discipline and reporting standards the company’s capital partners required.
As the business matured, Helmsman supported the transition to a permanent CFO and internal finance team, a planned progression that reflected the capacity building woven into the engagement from the start.
The Outcome
The producer that engaged Helmsman in the middle of a growth surge emerged with the infrastructure to sustain it. Major financing rounds, international acquisitions, and the
build-out of finance teams across multiple jurisdictions were executed without losing the organizational discipline the business required to operate in a heavily scrutinized industry. The permanent finance leadership team that succeeded Helmsman inherited a control environment and reporting infrastructure built for the complexity ahead, not just the complexity behind.
